Pricing & Revenue Playbook for Remodeling Companies

Price remodels for the surprises you know are coming, collect on milestones, and protect margin with change orders.

TL;DR — Too Long; Didn't Read

Remodeling margins get eaten by three things: underestimated labor, hidden conditions and free changes. Price with real labor hours and an allowance for what's behind the walls, bill on milestones, and put every change in writing.

  • Estimate labor from real past jobs, not hope.
  • Use allowances for selections the client hasn't made yet.
  • Explain how hidden conditions are handled before you start.
  • Bill on milestones so cash keeps up with the work.
  • Put every change in writing with a price.

Bottom line: Your margin is decided before the project starts. Price it honestly and protect it.

A remodel that's quoted right and managed tightly is very profitable. One that's quoted on hope, with handshake changes along the way, can end up costing the remodeler money.

Price From Real Data

Track actual hours on every job by phase: demo, framing, rough-ins, drywall, finishes. Use those numbers on the next estimate. Add materials, subcontractors, permits, dumpster and overhead, then price to your target margin.

Remodel price = (labor + materials + subcontractors + permits + overhead share) ÷ (1 − target gross margin)

Allowances and Hidden Conditions

Use allowances for tile, fixtures and other selections, so the price is honest before choices are made. Explain up front how you'll handle rot, old wiring or a sagging joist if you find one.

Milestone Billing

Collect a deposit, then bill at clear milestones. It keeps cash flowing and keeps everyone aligned on progress.

Change Orders Protect Everyone

Every change gets a written change order with a price and a schedule impact before the work happens. Clients appreciate the clarity, and you get paid for the work you do.

Financing

Show a monthly payment next to every option. Many clients who can't write a check for the full project can comfortably handle a payment, and they often choose a better option when they see it that way.

Common Remodeling Pricing & Revenue Mistakes

Confusing markup and margin

The fix: A 50% markup is only a 33% margin. Price to margin.

No change order process

The fix: Write and sign every change.

Underpricing project management

The fix: Include project management time in every bid.

Copy-and-Use Script: Change order template

Swap the bracketed parts for your own details.

  • Description of change: [x]
  • Cost: $[x]
  • Schedule impact: [x] days
  • Customer signature before work starts.
