How to use it

  1. Every Monday, pull last week's numbers from your CRM, call tracking and bank account.
  2. Enter them above, or write them on the printable sheet.
  3. Find the first number that's below target. That's your leak, and it's the only thing to fix this week.
  4. Save the week, and watch the trend. One bad week is noise. Three in a row is a problem.

What each number tells you

  • Speed to lead, booking rate and show rate are your lead nurture. If they're low, fix response time, appointment setting and reminders before buying more leads.
  • Close rate and average ticket are your sales process.
  • Cost per lead, cost per job and revenue per dollar tell you which lead sources deserve more money.
  • Cash collected shows whether deposits and payments are keeping up with sales.
  • Reviews and introductions show whether happy customers are turning into new ones.

Frequently Asked Questions

What KPIs should a home service business track every week?
Start with ten: marketing spend, new leads, leads answered within 5 minutes, appointments set, appointments run, jobs sold, revenue sold, cash collected, new reviews and referrals. From those you get speed to lead, booking rate, show rate, close rate, average ticket, cost per lead and cost per job sold.
Why weekly instead of monthly?
A month is too long to wait to find a leak. If your show rate drops in week one, you can fix your reminders by week two instead of finding out after 30 days of wasted appointments.
Where do the benchmarks come from?
They're starting points from our own client work and the published cost guides cited in each trade's playbooks, not guarantees. After four to six weeks of tracking, compare against your own best weeks.
What's a good close rate for a contractor?
It depends on the trade and the lead source. Referral and self-generated leads close much higher than shared internet leads. The scorecard aims for about 15 to 25% on big remodels and general contracting, and 45 to 65% on service work like plumbing and junk removal.
